At Projectman, we recommend preparing this report in close collaboration with the team, while specific details (e.g., budget consumption) should be shared primarily with the project sponsor.
Project KPIs: A Quick Diagnostic of Project Health
Every project has a different priority – for some, an uncompromising deadline is paramount, for others, it's quality or a fixed price. Our template utilizes the proven "Traffic Light" (RAG status) system, which allows for instant orientation:
- Schedule: We track progress against the original timeline. (Red for slippage over 20%, Yellow for up to 20%, Green when on plan).
- Scope Changes: We monitor "scope creep." If the project expands by more than 10% beyond the initial requirements, it’s time for a red light.
- Costs: A comparison of current spending against the budget. A variance exceeding 10% requires immediate attention from the sponsor.
- Risks and Quality: We identify barriers that could jeopardize delivery or the integrity of the output.
- Resources: Do we have enough people and equipment? A critical capacity shortage signals a red light.
The shift in colors between reports is a clear indicator of the trend – you can instantly see whether the situation is stabilizing or escalating.
Contextual Commentary: The Story Behind the Numbers
The traffic light system alone isn't enough. Here, the project manager provides a factual description of the current status: what has been successfully completed, what remains in progress, and what are the root causes of any delays. This is the space for a "human" explanation of the data.
Risks and Issues
This section serves as an early warning system. Inform stakeholders of the most significant risks (what could happen) and current issues (what is already happening and causing pain). For more complex projects, we recommend linking to a detailed Risk Log, but in this report, keep only the "top-of-mind" items.
Key Milestones: A Timeline Overview
This is where we track real progress over time. For each milestone, we record:
- Approved Plan: When we were supposed to be finished.
- Actual/Forecast: When we actually finished, or when the PM expects completion based on current developments.
- Status and Commentary: Clear information on whether the milestone is closed, in progress, or not yet started, accompanied by a concise rationale from the PM.
